ZF 8HP (caja automática de convertidor de par, 8 velocidades)Automatic gearbox (torque converter and CVT)

Jerking and hesitation when changing gear, sometimes needing reprogramming on the ZF 8HP

Yes: on BMW, Audi, Jaguar and Alfa Romeo there are accounts of jerking, hesitation or harsh shifts with the ZF 8HP. It is usually due to ageing oil or the calibration of the mechatronics, and the dealer often fixes it -not always first time- by reprogramming the gearbox control unit.[1][2][3][4]

Why this rating?

Medium severity: It can leave you stranded or get worse if ignored, without destroying the engine.

Frequency common: It is documented in the same words -'à-coups', 'hésitations'- in the reliability analyses of models from at least four different brands (BMW 3 Series, Audi Q5 II, Jaguar XE, Alfa Romeo Giulia), which rules out an isolated case from a single brand. We do not raise it to 'very common' because in most of those same analyses the jerking is a minority within the total accounts, and there is no joint campaign or official acknowledgement from the manufacturers for this defect.[1][2][3][4]

Symptoms

Why it happens

The valve body and solenoid valves must precisely meter the oil pressure that operates the internal clutches; if the oil ages or the calibration drifts, gear changes become irregular.[3][6]

The gearbox control unit learns each driver's driving style; when that calibration goes out of adjustment, the dealer can correct it by reprogramming the software, although on the Alfa Romeo Giulia there are accounts that it is not always resolved first time.[4]

On the Audi A6 with the 3.0 TDI engine, several owners describe the fault going further: the selector electronics fail and the gearbox goes into limp mode or stays stuck in one gear.[5]

If it is not repaired: In most cases it is a comfort issue that does not stop you carrying on driving, but repeated jerking speeds up the wear of the valve body and the internal clutches, bringing the gearbox closer to the mechatronic failure of the related fault.[6]

Affected cars and years

It is documented in all three generations of the gearbox and across different brands, without the sources allowing it to be blamed on a single specific version or engine.[1][4]

Includes: Diagnosis and, if the oil and filter are not enough, reprogramming of the gearbox control unit.[1]

We have not found a specific public figure for a ZF 8HP gearbox reprogramming alone; the dealers and garages consulted include it within a general diagnosis, sometimes under warranty.

Prices in Spain, including VAT. A workshop hour costs on average €38–66 at independent garages and €77–134 at dealerships in Spain, depending on the region and the brand. How we calculate costs

How to check for it before buying a used car

  • Take a long test drive, cold and warm, paying attention to jerking, hesitation or harsh shifts, especially on the first downshifts.[3]
  • Ask whether the gearbox has received any software update and whether the problem, if there was one, was resolved for good.[4]
  • Ask for a diagnosis with an OBD reader and check whether any gearbox fault codes are stored in the control unit, even if the warning light is not on.

How to prevent it

  • Keeping the gearbox oil in good condition (see the related fault on the oil change) reduces the risk of a slight calibration drift turning into a bigger problem.
  • Do not ignore persistent jerking or gearbox warning lights: the sooner they are checked, the lower the risk of ending up needing a major repair.
  • Even if the manufacturer does not require it, changing the oil and filter at a certain mileage is the most-cited recommendation for preventing jerking and extending the life of the mechatronics.[7][8]
  • Avoid doing only very short journeys or a lot of heavy traffic without letting the oil reach its normal working temperature.[9]

Recalls, campaigns and claims

As of 27 September 2026, we have no record of recalls, campaigns or extended manufacturer warranties for this fault. Check with an official dealer using the chassis (VIN) number: they will tell you whether the car has any outstanding campaign.

What owners say

Frequently asked questions

Is ZF 8HP gearbox jerking fixed with a software update?

Sometimes, especially if the origin is a control unit calibration drift; the dealer usually tries this route first, although there are cases, as on the Alfa Romeo Giulia, where the problem is not resolved first time.[4]

Is it normal for the automatic gearbox to perform worse when the engine is cold?

A certain degree of sluggishness when cold is normal on any automatic, but marked hesitation even after driving for a few minutes is not, and should be checked.[3]

Does this affect every brand that uses the ZF 8HP?

It is documented on models from several different brands (BMW, Audi, Jaguar, Alfa Romeo), although in each reliability analysis consulted it is a minority of the total accounts, not the majority.[1][2]
